Lesson 3.1: The Referee Mindset

To lead a high-pressure aluminum production floor, the Facilitator must drop the “Boss” hat and put on the Referee whistle. In this role, you aren’t there to do the work or solve the engineering math—you are there to keep the “game” (production) moving within the 15-minute rules.

• The Mindset: “I am here to protect the team’s time, not to hear myself speak.”
• The Action: If two people start arguing about a CAD drawing, you don’t pick a side. You blow the whistle (metaphorically) and move the argument to the After-Party.

• The Goal: 60 seconds per update.
• The Referee Move: If a team member exceeds 60 seconds or starts telling a story about a “difficult customer,” you intervene: “Great detail, let’s save the customer story for the break. What’s your focus for the next 8 hours?”

• The Referee Script: “Stop. We have reached a deep-dive. [Welder] and [Maintenance], stay here at 7:15 to solve the jig alignment. The rest of the team, let’s move to the Finishing Station update.” Source: Scrum.org – Facilitation
