To defeat the “Final Boss” of 5S—Sustain (Shitsuke)—you have to stop treating 5S like a chore and start treating it like a Scoreboard. In an aluminum rail plant, if there isn’t a “win/loss” metric, the discipline will evaporate the moment a big order comes in.

• The Routine: A supervisor and an operator from a different department walk the line once a week.
• The Goal: Score each zone (Cutting, Welding, Packing) out of 20 points.

• Green/Yellow/Red Indicators: If the Cutting station gets a 19/20, they get a Green circle. If the Welding station is messy and gets a 10/20, they get a Red circle.
• The Psychology: No one wants to be the “Red” department when the Plant Manager walks by.

• Standardize the Clock: At 3:50 PM every day, a whistle blows. Production stops. Everyone spent the last 10 minutes performing their Standardized Shine routine.
• Management Participation: The “Boss” shouldn’t be in the office during this time; they should be on the floor, picking up a stray aluminum scrap or straightening a shadow board. Respect is earned on the floor.

• The “5S Champion” Hat/Vest: Let them wear something that signals they are the best.
• The Pizza/BBQ Reward: Low-cost, high-impact for morale.
• Investment: If a team identifies a way to make their area better (e.g., “We need a better rack for these 20ft rails”), buy it for them immediately. This proves management is listening.
